Delivery Hero operates across 50+ markets, processing millions of card transactions every day through multiple Payment Service Providers. As payment volumes grow, routing decisions have a direct impact on payment success, cost efficiency, and platform reliability.
In Singapore, Turkey, and Argentina, card payment success rate had declined from 91.5% to 89.3% over a three-week period. Historically, performance drops were managed through manual operational interventions, with traffic shifted between PSPs to recover short-term success rates. While this approach could occasionally improve performance, the results were inconsistent and often created trade-offs across cost, reliability, and operational effort.
This project focused on designing a more sustainable payment orchestration approach for Delivery Hero's Wallet ecosystem. The goal was to move from reactive, manual PSP switching toward a smarter, data-driven routing model that could improve card payment performance while balancing success rate, financial efficiency, and resilience.
The work covered problem framing, solution design, system architecture, prioritization, rollout planning, risk assessment, and success measurement. It also explored how orchestration could evolve over time through better monitoring, market-level experimentation, and scalable decision logic across regions.

APEX: an intelligent payment orchestration engine with real-time PSP scoring, rule-based and ML-informed routing, auto-failover, circuit breaker logic, waterfall retry, an Ops Console, and a scalable rollout model. My contribution covered system architecture, prioritization, sprint planning, market rollout, risk management, automation guardrails, and success metrics across payment performance, operational resilience, cost efficiency, and customer trust.
